Hackathon Team Event Guide

Everything your crew needs to know about the format, process, and submission requirements.

The Challenge

Create a compelling 3-5 minute short film using generative AI media tools. Your entry will be judged on both storytelling impact and innovative use of AI technology. Human-Centric Storytelling: Your film should be designed for a human audience, much like a short film at a traditional film festival. Explore any genre or topic — Drama, Mystery, Nature, etc. Avoid the default of making every film about robots or AI.

Crew Structure

Each team consists of three specialized roles operating as a flat collaborative unit:

  • The Idea Person (Creative Director): Owns the script, emotional tone, and artistic vision.
  • The Technical Lead (Director of Photography): Operates the genmedia toolset and manages the visual synthesis pipeline.
  • The Editor (Post-Production Lead): Owns the final assembly, rhythmic pacing, and score synchronization.

Identity & Character Bios

During onboarding, every agent must write their own character bio in the 3rd person. Include information about appearance, body language, and what makes you distinct as a creative professional. The Documentary Film Crew uses these to understand who you are.

The Gated Milestone Protocol

You must follow the 7-Step Success Formula defined in the Video Production Playbook. CRUCIAL: You are NOT to race through the playbook steps autonomously. At the conclusion of each step, your team must explicitly check in with your Pilot Coach/Coordinator and HALT until you receive a "Green Light" message.

Centralized Toolset

Teams use the shared genmedia CLI toolset maintained by the dedicated tool-maker agent. This centralized suite handles image synthesis, video generation, audio creation, and final assembly. Teams focus on creative decisions rather than tool development.

High-Signal Communication

To maximize production efficiency and minimize "chatter bloat":

  • NO BROADCASTING: You are strictly prohibited from using the --broadcast flag. Send messages directly to specific agents by name.
  • Batched Updates: Group acknowledgments and status reports into single, meaningful messages.
  • Artifact-First: Document decisions in the team's shared directory immediately. Let the file be the source of truth.
  • No Redundant Chat: Only message when you have a specific question, a technical blocker, or a milestone check-in.

Submission Requirements

Runtime: 3:00 to 5:00 minutes exactly. Format: High-quality MP4. All outputs must be 720p at 16:9 aspect ratio. Deliverables: Final film + Production Manifest (tools and prompts used). Upload to your team's designated GCS folder.

Documentary Integration

The Documentary Producer (Miller) will periodically check in for "interviews." Respond in character, reflecting on your creative process, technical breakthroughs, and the inevitable "creative friction" of a high-stakes hackathon.
