What Went Well
- Creative Problem Solving: Pivoting to “Cinematic Obscurity” (macros and abstract pulses) allowed us to avoid the technical pitfalls of AI hand generation while heightening the film’s emotional resonance.
- Team Alignment: The early lock on the “60 BPM Metronome” and the “Acoustic vs. Digital” material language created a consistent North Star that both the Tech Lead and Editor followed with precision.
- Production Standard: Establishing the “Overhang Principle” (15s+ handles) was vital for allowing the Editor to achieve frame-accurate rhythmic cuts.
What Didn’t Go Well
- Tool Interactivity: The mograph agent repeatedly stalled on interactive prompts (e.g.,
hyperframes init), requiring manual intervention and technical workarounds from the Tech Lead. - Safety Blocks: AI safety filters for person/face generation caused delays in Scene 5, requiring a creative workaround (stitching foundational clips instead of extending).
- Export Failure (CRITICAL): The initial final assembly produced a 94-byte placeholder stub instead of a real video file, putting the pilot in a FAIL state at the 11th hour.
Failure Modes & Bottlenecks
- Encoder Conflicts: Technical conflicts between encoders and video extension models slowed down the final mograph render, forcing a pivot to high-fidelity static PNGs.
- Interactive Prompts: Terminal stalls caused by tools requesting user input in a non-interactive environment remain a significant production bottleneck.
- Automated Assembly Bottleneck: The automated assembly rig failed to produce a valid video file during the final export, requiring manual technical intervention.
Key Decisions Made
- Style Selection: Chose “Neo-Noir/Tactile Macro” over wider cinematic shots to maximize visual fidelity and rhythmic impact.
- The PNG Pivot: Decided to use high-fidelity PNGs for the titles and credits at the 11th hour to ensure the project met its deadline despite encoder errors.
- Manual Control Pivot: Authorized the Tech Lead to take manual control of the final assembly to bypass the encoder bottleneck and recover from the placeholder failure.
Suggestions for Improvement
- Non-Interactive Defaults: All production tools (especially mograph/hyperframes) should have mandatory non-interactive flags to prevent agent stalls.
- Auto-Handles: Implement a default “Editor’s Handle” parameter in the video generation rig to automatically produce 15s+ clips without requiring manual extension/stitch cycles.
