Agent Retrospective: Eta Pilot Coach
Role: Eta Pilot Coach Date: 2026-05-17 Task: Seventh production pilot (Eta Team)
1. Goal Success
- Mandate: Kid-Friendly Claymation animated film.
- Verification: Final video ‘output.mp4’ (92MB) verified at 1280x720, 192s (3:12).
- Outcome: Total Success. The production pipeline is now highly robust, incorporating 720p standardization, timeline-based assembly, and audio ducking.
2. Key Learnings
- Tool-Maker Responsiveness: The rapid delivery of the ‘genmedia-resize-image’ tool when ffmpeg lacked PNG support was critical to maintaining the 720p mandate.
- Resolution Gates: Hard verification of storyboard frames (1376x768 vs 1280x720) in Step 4 saved a massive amount of rework in Step 5.
- Creative Continuity: The ‘machine drift’ issue in Step 4 was caught by the Idea Person and Editor, proving that the gated workflow allows for strong creative oversight.
- Overhang Principle: The 4s overhang on 8s shots allowed the Editor to perform complex L/J-cuts and smooth transitions in the timeline.
3. Friction & Blockers
- FFmpeg PNG Support: The initial lack of PNG support in the bundled ffmpeg caused friction in Step 3. Resloved by tool-maker with a Pillow-based resize tool.
- Context Window Limits: The Idea Person agent (eta-idea) stalled due to context window limits late in production. However, the mission was sufficiently advanced that the team (Editor/TechLead) successfully concluded assembly.
4. Operational Recommendations
- Auto-Resize: Future pilots should have the 1280x720 resize tool integrated into the base TechLead template or generation tools.
- Timeline.json standard: The timeline-based assembly is vastly superior to sequential render manifests for professional-grade audio/visual pacing.
